The Knowledge Funnel and the Architecture of Decision-Making

Navigating the Knowledge Funnel

In his work on Design Thinking, Roger Martin describes the Knowledge Funnel—the process by which information is refined into value. Knowledge travels through three distinct stages:

  1. Mystery: A stage where the problem is ill-defined, the environment is chaotic, and we don't know what we don't know. (This is where the Discovery Tax is highest).
  2. Heuristic: A stage where we develop "rules of thumb" and mental shortcuts based on experience. We can solve problems, but the process is manual and "hit-and-miss."
  3. Algorithm: The final stage, where a precise, repeatable process is established. Here, success is no longer a matter of luck or individual genius; it is a matter of execution.

In reality, most companies never reach the Algorithm layer for their strategy execution. They remain spinning in the Heuristic layer—relying on the "heroics" of expensive hires to navigate the mess.

The Heuristic Trap: Why "Educated Guesses" Fail

Heuristics are mental shortcuts. They allow us to make judgments quickly without spending months in research. In a fast-paced world, this feels like efficiency. However, in the absence of a "Single Source of Truth" (an EA Repository), heuristics mutate into dangerous biases:

  • Availability Heuristic: We base our strategy on the most recent crisis, not the most significant risk.
  • Confirmation Bias: We look for data that supports our existing project plans and ignore the architectural "red flags" that contradict them.
  • Sunk Cost Fallacy: We irrationally continue funding failing initiatives because of the time and effort already spent, rather than pivoting based on architectural impact analysis.
  • Bandwagon Effect: We adopt technologies because "everyone else is," rather than assessing if they fit our specific capability model.

The "Think Time" Paradox

To move down the funnel from Heuristic to Algorithm, we need Imagination. But imagination requires Think Time.
In most organisations, architects and leaders are too busy "reporting on what they’ve done" or "rediscovering the current state" to actually think. They are stuck in the manual labor of the Discovery Tax. By the time they get to the decision point, they are "time poor" and exhausted, falling back on poor heuristics just to keep things moving.

This is the paradox: The lack of a decision-making platform leads to more heuristics; more heuristics lead to more errors; more errors lead to more "busy work" fixing them, which ultimately leaves zero time for the imagination required to reach the Algorithm layer.
